Focus on Dealing with Reality

Are you growing your business or merely maintaining it?

Are your people helping you grow the business or getting in the way?

Your energy, drive and vision have got you and your business here. You have been totally and appropriately, immersed in it.

As the world changes, the things that got you here may no longer be enough to keep you growing – some of them may actually be getting in your way. It’s time to stop just working in the business. In order to keep growing and continuing your success into the future, you need to become a business leader who works on the business – your people, processes and products/services.

Traditional coaching focuses on defining your personal goals and then taking those into the business, hoping that other people will recognise the value of those goals. My experience is that this is often not the case.

You need to identify what your customers want, what your competitors are doing, and what activities are critical to helping you achieve business success.

I work with you to expose the full reality of your world, understand what you want to achieve, what are truly capable of delivering - and what capabilities you need to find from other places such as partners.

Unless you are prepared to deal with the full reality of your business and its ecosystem, then any plans you make may be based on false foundations and are unlikely to succeed.

The first step in solving any problem is to admit it exists and also the part that you play in its continuation.

Remember, innovation that fails to deliver profit or reduce costs is just a dream. You have to be able to monetise any innovation or you should stop pursuing it. Similarly, unfocused and frequent change only delivers confusion and frustration to your people (including your customers) and advantage to your competitors.

Focus and Discipline are your friends.

Focus on Forensic Analysis

I have a disciplined, fact-based approach based on solid scientific principles, which allows us to work together to uncover real evidence to work out what is the real problem - and what it isn’t.

We utilise hypothesis testing to identify the root cause of the problems, take the results and develop practical solutions - not reports. We keep at it until the real problems are properly addressed and solutions resolved.

We ensure that we truly understand what needs to be addressed - we deal with people issues, funding issues, process issues. And also, because we have taken the time to understand and agree the full scope of what's needed, we are clear about where we need to develop new capabilities. We can decide if we can source them internally or if we need to go outside the firm.

We also consider partnerships - collaborative arrangements with other businesses that are excellent at what we need to do but cannot do.

Also, as part of this examination, we consider and identify what you may need to stop doing – it no longer works, it is unprofitable or we are unsure how it helps.

I have a set of tools to assist you in analysing the totality of the business. These tools are tailored to your needs - there is no production of 'cookie-cutter' reports - all assessments include face-to-face dialogue, supported by factual information. A key part of this step is identifying the Measures of Success – how will we know that we on the right track? Most businesses have financial and strategic targets or objectives, the end part of this stage is to check that the right targets are selected, they are achievable and will deliver your goals – business and personal success.

Independence - why is this important?

In order to be most effective, this analysis needs to have some independence from your firm’s current mental models and ways of working, otherwise the same things keep happening but the world keeps changing.

My approach to this analysis is that as a ‘consultant’ I am not the smartest person in the room. What I do have are two things:

  • my broad experience (what works, what doesn’t); and
  • my independence from your world, its assumptions and misassumptions.

These help me to see a different picture of your organisation and consider solutions that are practical and often hidden from you and your people.

However, it’s not actually fixed until your people and your organisation know how to solve complex business problems, whenever and wherever they emerge in the future.

Focus on Disciplined Execution

Fail to Plan - Plan to Fail.

That comment is well known and seems too simplistic – it is powerful, but it is only part of the recipe for success. One of the steps that planners often forget is the most critical one: Execute. Do it and watch what happens – are we getting what we want?

It is important to plan but the plan must be doable and it must actually start: sounds funny, But many plans that are sweated over by managers and consultants in classic consulting interventions remain in one place only, in The Report.

Often the people who actually know how to do things, both current and new, are not the planners, they are the people who know how things work and can make them work – Or Not.

In order to make good plans work you need three things:

  • robust mental models and facts to develop the solutions;
  • knowledgeable people to turn them into practical executable solutions; and
  • independent monitoring and analysis of the outcomes.

We concentrate on working with your people and teaching them how to make better business decisions and how to execute them more effectively. This means they will:

  • look at data differently
  • stop doing stuff that gets in the way
  • effectively utilise their technical expertise and business knowledge
  • break old habits – you can’t test rumours, only data
  • quickly develop and execute the right solutions
  • become more confident, resilient and adaptable

We work with your people to build an organisation that is really capable of growing your business.

Years ago, working at an international consulting firm, I learned that the key factors to address in helping a business are people, processes, and technology. That approach that still works today, but it is missing the key ingredient – Smart leadership, bringing people together to do the right things, every time, even when the boss is not looking.

That’s what you and your business will have at the end of this process. It seems simple, it’s not – it requires brains and sweat plus Focus and Discipline.
